Shrinkage is not bad luck. It is a process problem. Most shop owners underestimate their losses because the loss is invisible. Stock leaves, cash does not arrive, and the gap shows up months later as an unexplained margin decline.
Shrinkage comes from four places, roughly in this order: process error, supplier error, staff theft and customer theft. Owners tend to obsess about the last one and ignore the first two, which are usually bigger and much easier to fix.
Process error is receiving stock without checking it against the invoice. It is selling an item under the wrong barcode because the scan failed and someone rang it through the nearest button. It is a discount applied without a reason. Every one of those distorts your data as well as your bank balance, so you end up making buying decisions on numbers that are wrong.
Supplier error is short deliveries, wrong pack quantities and credits that never arrive. If you are not checking deliveries properly, you are paying for goods you never received. Nobody chases this on your behalf.
Staff theft is uncomfortable to think about and common in cash-handling retail. It is almost never solved by suspicion. It is solved by systems: individual logins, no shared operator codes, refunds and no-sales reported daily, cash counted by a second person, and the owner looking at exception reports on a routine schedule rather than only when something feels wrong.
Customer theft is best reduced by layout and attention. Sightlines from the counter, high-value stock away from the door, tidy displays that make gaps obvious, and staff who greet everyone who walks in. A greeted shoplifter often leaves.
The practical starting point is a single spot stocktake on one high-value category this week. Count it, compare it with what your POS says you should have, and take the difference seriously. One category tells you a lot about the whole shop.
Reducing theft and error is one of the areas where we work with members using their own data, because the patterns are visible once someone knows where to look. If your margins do not match your buying, email help@newsxpress.com.au and we will help you find the leak.
